Academic units less experienced at conducting structured peer observations with a specific instrument may want to consider advance training. One way is for evaluators to gather and watch, say, a 10-minute YouTube excerpt of a college class in an appropriate discipline, and each person independently uses a previously agreed upon common instrument. Then, compare and contrast what people observed to self-calibrate and become more comfortable with the nuances of using the instrument. This conversation may even inspire a modification to the instrument. Other academic units may feel a greater need to train themselves on the overall process (see above section), perhaps by role playing a pre/post conversation, or even witnessing a real one between two experienced instructors who consent to having observers at their meeting.
